What are Growth Marketing KPIs (and why they matter)?

Quick definition. Growth KPIs are outcome-focused measures that show whether your acquisition, activation, retention and revenue engines are working. I keep them tightly tied to the North Star Metric and to the experiments that feed it. Anything that does not inform a decision or a test is noise.

Metrics vs KPIs vs vanity metrics.

  • Metrics are raw measures.
  • KPIs are the subset of metrics you commit to move because they determine business outcomes.
  • Vanity metrics look impressive but do not change a decision. When I review a plan I actively remove “impressions” and similar counters unless they explain a miss or help diagnose funnel quality.

The AARRR lens. Acquisition, Activation, Revenue and Retention (plus Referral) anchor where each KPI lives. In my strategy work I formalize AARRR early and use it to structure drivers, owners and experiments.

From KPI to decision. A KPI is only useful if it tells you what to ship next. My operating cadence revolves around weekly sprints where something that can drive growth goes live every week (no endless meetings, no slide-making contests).

Choosing your North Star and KPI hierarchy

North Star Metric (NSM). Your NSM captures delivered customer value at scale. Examples by model:

  • SaaS: weekly active teams performing the core action.
  • Ecommerce: orders delivered per active buyer.
  • Marketplace: successful transactions per active pair (buyer plus seller). Your NSM is the anchor. I then define one or two supporting KPIs that feed it (one aspirational and one tactical keeps teams focused).

KPI tree and leading vs lagging. Map each NSM to input metrics you can move this week (traffic quality, onboarding completion, invite conversion) and to lagging outputs that show compounding value (MRR, LTV, net revenue retention). This becomes your “driver tree” for experimentation.

SMART targets and guardrails. Translate every KPI into a SMART commitment, then set guardrails so you avoid local wins that hurt global health. For example, a discount can lift conversion but degrade ARPU or margin; guardrails prevent that.

Baselines and alert thresholds. Establish a baseline from the last complete cycle and define thresholds where the team gets alerted. It is common to set yellow at 1 standard deviation from trend and red at 2, but make it practical for your volatility.

  • CAC = (marketing + sales costs) ÷ new customers. Purpose: efficiency. Optimize: reallocate from low-quality to profitable channels.

Activation

  • MRR = Σ monthly subscription revenue. ARR = MRR × 12. Purpose: run-rate. Optimize: annual plans with real value, not gimmicks.
  • ARPU = total revenue ÷ active customers. AOV for ecommerce = revenue ÷ orders. Purpose: monetization depth. Optimize: relevant bundles and precise price anchors.
  • LTV (subscription)ARPU × gross margin × average customer lifespan (months). Purpose: long-run value. Optimize: increase expansion and survival months.
  • LTV\:CAC = LTV ÷ CAC. Purpose: investment envelope. Optimize: raise LTV and lower CAC at the same time through quality.
  • Revenue Churn (Gross) = MRR lost to downgrades and cancels ÷ starting MRR. Net includes expansion. Purpose: revenue durability. Optimize: success outreach plus save flows.

Retention and loyalty

  • Retention Rate = customers retained at end ÷ customers at start (cohort-based). Purpose: habit strength. Optimize: deliver recurring value moments.
  • Churn Rate = customers lost ÷ customers at start. Purpose: leakage. Optimize: fix regressions and response times.
  • Repeat Purchase Rate = customers with ≥2 purchases ÷ total customers. Purpose: ecommerce habit. Optimize: reorder nudges and timely reminders.

Diagnostic trees: from KPI movement to root cause

Below are simple trees that help you jump from a KPI blip to a shortlist of experiments.

Acquisition. If CTR falls, suspect creative fatigue, audience mismatch or placement context. Tests: refresh creatives, adjust audience, fix placements.

Activation. If Activation Rate drops, look for rising TTV, onboarding friction or message-market misalignment. Tests: shorten setup, add defaults, restate the “why” earlier.

Revenue. If ARPU declines, look for discounting, mix shift to lower tiers or downgrades. Tests: reframe packages, surface higher-value add-ons, try precise prices (they feel researched).

Retention. If churn rises, isolate it to a cohort and scan for regressions or support backlog. Tests: prioritize fixes and run targeted save sequences.

I keep these trees next to the weekly sprint board so the team can move from symptoms to shippable tests in one sitting. I also remind everyone that only a minority of experiments win, which is why volume and cadence matter.

Segmentation and cohort analysis

Every KPI should be breakable by channel, campaign, device, geo and persona. Go beyond acquisition cohorts by signup month and create behavioral cohorts by first feature used, plan type or product surface. This is where first-order effects (direct revenue) and second-order effects (referrals and network value) emerge. In my growth canvases, we formalize this early so owners and experiments are clear per segment.

Attribution and experimentation

UTMs and taxonomy. Discipline here avoids ghost growth. Define a channel taxonomy once and enforce it.

MMM vs MTA. Use Marketing Mix Modeling when you need long-run, top-down budget guidance. Use Multi-Touch Attribution for digital path insights. Often you need a hybrid view.

A/B testing cadence. Decide your weekly testing capacity and stick to it. As a rule of thumb, run fewer high-quality tests instead of many underpowered ones. Keep guardrail metrics to protect user experience, margin and brand.

Proof beats claims. Replace generic “we’re the best” with social proof, reciprocity and scarcity that are relevant to the user’s moment.

Dashboards and tooling stack

Source of truth. Use a data warehouse or CDP with a clean event schema and governance. In practice, I orchestrate work through a weekly board and a compact stack for experiments, landing pages and analytics. The key is that the stack helps you ship, not stall.

Core dashboard views.

  1. Funnel from traffic to signup to activation to revenue.
  2. Revenue with MRR or ARR, ARPU, expansion and revenue churn.
  3. Retention with cohort curves, repeat purchase rate and NPS trends.
  4. Alerts with threshold and anomaly detection for your top five KPIs.

AI Overview and GEO. Search has changed. AI Overviews and answer engines now sit between your content and the click. Track their impact explicitly. I add a GEO lane to the dashboard (Generative Engine Optimization) and monitor share, queries and content that wins in AI surfaces. I also track these initiatives in the experimentation backlog the same way I track SEO, paid or CRM.

Model-specific KPI nuances

SaaS. Prioritize MRR and ARR, expansion MRR, net revenue retention and logo vs seat churn. Align activation to the first collaborative action, not just account creation.

Ecommerce. Focus on AOV, cart abandonment and repeat purchase cadence. Price testing should use anchors and decoys to move perceived value without margin giveaways.

Marketplaces. Watch take-rate, liquidity and two-sided activation and retention. Build loops that reward both sides and measure K-factor carefully.

Governance, cadence and definitions

KPI dictionary. Write canonical names, formulas and owners. If more than two people argue about a definition, freeze it in the dictionary and ship.

Review rhythm. I run a weekly operating review aligned to the sprint cycle, then a monthly and quarterly business review to reset targets and drivers. The weekly goal is a shipped test that can move a KPI, not a discussion about it.

Data QA checklist. Verify event coverage, dedupe identities, filter obvious bots and confirm the math behind every roll-up.

People and ownership. Growth is a team sport. I look for STAR traits in the team (fast, reliable and intelligent) and I pay for performance so people have the space to do the best work of their career.

Common pitfalls and anti-patterns

  • Chasing vanity metrics or misattributing causality.
  • Ignoring margin when you compute LTV, or over-optimistic LTV\:CAC based on tiny cohorts.
  • Letting averages hide segments and confusing survivorship with success.
  • Overfitting experiments and reading significance where there is only volatility.

When I assess plans I also ask whether each KPI has an experiment owner and whether the “how” reflects real user psychology (choice overload, loss aversion, self-reference and the peak-end rule show up everywhere in funnels).
